Two Key Motivators
A concept called white hat vs. black hat motivation, from the Octalysis Framework by Yu-kai Chou, helped me rethink my approach.
White hat motivations — like purpose, learning, and autonomy — pull people forward with fulfillment and meaning.
Black hat motivations — like fear of loss, pressure, and anxiety — push people their avoidance of pain.
The Leader's role
As leaders, our role isn’t to force motivation but to understand what truly drives each person.
Some are energized by growth and mastery.
Others respond when fears and pressures are addressed with empathy.
Every person has a story, and in it are clues to what drives them. When you know their story, you can better understand their core motivations.

Start by getting curious.
What might their white hat motivators be? What black hat pressures are weighing on them?
Then, have a conversation — not to fix, but to listen.
